How a Smart Object update is supposed to work

A Smart Object holds source content separately from the transformation and effects applied in the parent document. In a typical mockup, the artwork lives inside the Smart Object while perspective, warp, shadows, texture, highlights, and colour treatment remain around it.

Adobe's official Replace Smart Object contents instructions say to select the Smart Object, choose Replace Contents, select the new file, and place it. Photoshop retains the existing transformation. If that chain breaks, diagnose three levels in order:

  1. Target: Did you select the intended Smart Object?
  2. Source: Did the source open, change, save, and remain linked?
  3. Composition: Do masks, transforms, effects, and visibility allow the result to appear?

Fix 1: confirm the target is actually a Smart Object

A layer can be named “Your Design,” “Mockup,” or “Place Art Here” and still be a regular pixel layer, group, adjustment layer, or shape. The name is a clue, not proof. In Photoshop, select the layer and check for the Smart Object badge on its thumbnail. Adobe's Smart Object layer filter can isolate embedded, linked, missing, and out-of-date objects.

Open the Layers panel and identify what each candidate controls. Toggle visibility only for diagnosis, or replace one candidate with an obvious numbered test graphic. Once the correct target is proven, give it a clear unique name.

A wall of frames, mug set, poster gallery, or multi-shirt flat lay may require the same design in several Smart Objects. A single exact name cannot describe that family.

Fix 6: repair a missing or out-of-date linked Smart Object

Embedded Smart Objects keep their source inside the PSD. Linked Smart Objects point to a separate file. Moving, renaming, deleting, or failing to deliver that external file breaks the link even though the parent PSD still opens.

Adobe states that Photoshop checks the file directly linked to the Smart Object; a linked file nested inside another Smart Object does not update automatically from the outer document. Open the outer object, locate the nested target, update or relink it there, save, then save the outer object and return to the parent.

Open the source and check:

  • canvas dimensions and aspect ratio;
  • transparent padding around the artwork;
  • whether the visible design reaches the expected bounds;
  • resolution and orientation;
  • whether perspective and warp live on the Smart Object in the parent PSD.

Do not flatten or redraw the parent transform just to fit one design. Prepare a production design canvas that matches the placeholder's intended ratio, or use a predictable fit rule. Test wide, tall, square, transparent, and edge-to-edge artwork before the full catalog.

Fix 9: inspect Fill, Opacity, masks, blend modes, and overlays

The new artwork can be present while the composition hides it. Common causes include zero Fill, zero Opacity, a black or empty layer mask, a clipping relationship, a Color Overlay, an unexpected blend mode, or another layer covering the placement.

Diagnose non-destructively:

  1. Duplicate the PSD and work on the copy.
  2. Select the target and note its Fill, Opacity, blend mode, masks, and effects.
  3. Temporarily disable one suspect at a time.
  4. Use a high-contrast test design that cannot blend into the product colour.
  5. Restore the intended effect after locating the cause.

Do not permanently remove shadows, fabric texture, highlights, or displacement just because the proof looks blank. Those layers create the realism buyers expect. The goal is to identify the blocking property, not strip the mockup.

Fix 10: understand shared instances versus independent copies

Duplicated instances of the same embedded Smart Object can share one source. Editing one source updates every shared instance. A separately created Smart Object can look identical in the Layers panel while keeping independent content.

If every placement changes when only one should, the template probably uses shared instances. Build independent sources where the placements need different artwork. If only one changes when all should, use a family naming scheme and multiFocus, or rebuild the placements as intentional shared instances.

Large dimensions, many effects, nested content, linked assets, and dozens of placements increase memory use. A template may work once and fail during a large matrix because each additional output creates more temporary processing pressure.

Start with one PSD and one design. If the proof succeeds, increase one dimension at a time. Close unrelated tabs and applications, confirm adequate local storage, and split unusually heavy collections into numbered runs. A smaller batch is not a failure; it is a recovery strategy that makes the completed and remaining output counts auditable.
